How we work

We diagnose, embed, codify and leave.

Every engagement follows the same four steps, whether a sponsor brings us in after a miss or an operator brings us in to build. We find out what is true, put an operator over each system that is broken, write down what works and hand it to a permanent team.

We work for capital.

A sponsor doesn’t want a deck; they want the number to move and someone in the building who is accountable for it.

So we send an operating team, placed over each function that’s broken, with the authority to remove what isn’t working and the mandate to prove what does. We sit in the building rather than advise from outside it, because the people closest to the problem are usually the last to be asked about it.

    Weeks one to eight

    We work inside the company until we know what’s true.

  2. We embed.

    Phase I

    An operator who has run the function sits over each one that’s broken.

  3. We codify.

    Phase II

    We write the playbook by running it, then wire it into an AI operating system.

  4. We leave.

    Phase III

    We recruit the permanent team, train them and hand the system over.

Who is in the room.

A partner leads every engagement, supported by an engagement manager who handles day-to-day communication and by operators chosen for the systems that are broken. Each operator has run the function before, sits over it part-⁠time and is in the building on the days the work needs.

Not every engagement takes all four steps.

The Diagnostic stands on its own, and the findings are yours whether or not you continue. A turnaround engagement runs all four steps over nine to 18 months. A growth engagement skips the turnaround and builds the brand and the go-⁠to-⁠market system for an operator-⁠led company. A launch engagement takes a venture backed by a corporation from deciding how close it stands to the parent through to handing it off.
